AI is easy to celebrate. It’s much harder to run

AI at scale is less about breakthroughs than about consistently high operational standards, says Mastercard’s Greg Ulrich.

Artificial intelligence is everywhere right now. The headlines celebrate breakthroughs. The demos impress. The promise feels limitless. But for banks and payment companies, the real challenge begins after the announcements — when AI must operate inside systems on which entire economies rely.

When AI informs payment authorization decisions, fraud detection, identity or risk, there’s no margin for “move fast and fix it later.” Models don’t get to fail quietly. Decisions don’t get walked back. And trust, once lost, is difficult to regain. Over the past year, our focus hasn’t been on chasing rapid innovation in isolation; it’s been on operationalizing intelligence at scale — across geographies, regulatory environments and threat landscapes.

For organizations navigating similar terrain, the lesson is simple but demanding. AI maturity isn’t declared. It’s earned through the choices we all make when the stakes are high.

 

What it takes to operate AI at the center of commerce

Running AI in production forces a balance — between speed and discipline, experimentation and accountability, ambition and care. For companies looking to build their AI capabilities, four areas matter most, not as abstract principles, but as operating decisions.

 

Build talent for scale, not silos

AI shouldn’t be the responsibility of only one team if it’s expected to power all areas of a complex enterprise. For our company, intelligence is distributed across the organization, close to the problems it’s solving but supported by shared standards, governance, tooling and best practices.

That structure allows teams to innovate while maintaining accountability. It also ensures that models behave appropriately, even when they’re deployed in different contexts. Just as importantly, AI maturity depends on investing in people — not only researchers and data scientists, but engineers, developers, product leaders and operators who understand how models behave in the real world. When teams trust the systems they’re building and using, adoption follows. When they don’t, even the most sophisticated technology stalls.

 

Focus innovation where the need is highest and you can add the most value

Mastercard's latest AI investments have focused on creating new capabilities for our customers that build on our decades of expertise in data, AI and payments, and new tools for our employees that can have the broadest reach. 

For our customers, which include thousands of banks and retailers, that work has focused on developing agentic commerce technologies to enable a consumer to make purchases right in an AI chat, personalization tools to enable them to have the best experience possible, and fraud solutions that are based on more data than ever before. For employees, it includes deploying AI assistants for our consultants to allow them to access the documents they need as quickly as possible, providing coding copilots for our software developers, and creating a gen-AI powered tool to help our customer support teams to answer onboarding and implementation questions.

Many of our investments have concentrated on adding more AI intelligence and real-time decisioning to our core capabilities. These aren’t lab experiments. They’re production-grade systems that must perform at scale, adapt continuously and withstand both cybercriminal attacks and regulatory scrutiny.

For financial institutions, this requires a mindset shift. Innovation isn’t measured by how quickly you can launch something new, but by how mission-critical it is to your work and how reliably it performs once it’s embedded in core operations. Experimentation matters, but only if it’s disciplined, purposeful and designed to last.

 

Lead with clarity, not hype

AI leadership is as much about what you don’t promise as what you do. In complex ecosystems, over‑promising creates risk both internally and externally.

We’ve been deliberate in how we talk about what AI can and can’t do in payments. That clarity informs investment decisions, deployment timelines and how new capabilities are introduced to customers and partners. It also drives consensus across the organization, ensuring teams are solving real problems rather than chasing abstract possibilities.

Start with customer needs and work backward to the technology. AI doesn’t change that discipline. If anything, it reinforces it.

 

Treat transparency as a requirement, not a feature

In financial services, trust is non-negotiable. Every model must be explainable, governed and continuously monitored because the system depends on it.

Over the past year, we’ve continued to strengthen how AI systems are reviewed, documented and measured. That work is foundational. Governance isn’t what you add at the end of deployment — it’s what allows AI to operate responsibly at scale. Many may feel this slows things down; our experience is the opposite. With established governance, people can focus on the innovation and solving customer needs. 

 

Why recognition is a lagging indicator

Many of the decisions that shape AI maturity require a long-term view of where the technology is headed, and what is needed for organizations to be able to deploy it. They involve building governance and guardrails, integrating new capabilities into existing systems rather than launching parallel ones, and prioritizing reliability over speed. Those choices compound over time.

Our company was recently recognized as a leader in Applied AI by Fast Company, and as one of the top organizations on the new Evident Payment AI Index, a new industry standard assessing payment providers’ AI development. We’re proud of the recognition, but it’s also important to view these external assessments as lagging indicators. This ranking reflected years of consistent execution — early investment in AI, a longstanding focus on fraud and trust, and governance designed for scale. The recognition wasn’t the objective, but it reinforced our approach that building a solid AI and data foundation enabled us to innovate both quickly and reliably.

That foundation is what now enables us to advance responsibly — whether through the introduction of our new foundation AI model and the expansion of our Mastercard Agent Suite capabilities, along with Virtual C-Suite, which brings AI into decision-making in practical, governed ways. These moments may appear incremental from the outside, but they are the product of deliberate choices made long before the spotlight arrived.

The broader lesson is this: AI at scale is less about breakthroughs than about consistently high operational standards. Models will improve. Capabilities will expand. What matters is whether the systems we build continue to earn trust — transaction by transaction, decision by decision. That’s the work. And it’s ongoing.
